A lack of patience is destructive in our personal relationships with family, friends, and business associates. The lack of patience destroys our inner peace and quality of life. Knowing this is a characteristic that I possess, and I find an opportunity for improvement that I have implemented some self-challenges. <br/> <br/> There are now three things in my life that will require me to be patient. The items I’ve selected were bothering me because they are taking so long to complete. Never big on excuses, my typical response might be to determine an action I can take to push that square peg into a round hole and move on to the next item. These three things I commit to developing my patience by allowing them the time to complete the projects while understanding the obstacles they have as well. <br/> <br/> That doesn’t mean I will ignore these three things in any fashion. After some deep soul-searching that had me wondering if Walmart was still hiring people greeters, I came to some conclusions. The first one is that I love what I do, and my entire life has been dedicated to parts, service, and body shops and how to improve results in them. I thoroughly know and understand that side of the automotive business. I admit to being scared at that time and concerned if I could even make a living serving car dealerships.<br/> <br/></span></p>
<p style="text-align: center;"><span style="font-size: 14pt;">In any adversity we face it comes down to a decision that must be made. How are we going to respond to it? Are we going to be scared or determined? Now is the time to reach deep inside your core and choose to be determined. It appears as though the coronavirus will touch us all regardless if we become infected with the actual illness or not. Scanning social media or playing games are additional time wasters that distract us from our goals in life.<br/><br/></span></p>
<p><span style="font-size: 14pt;">Recently we had a dealership client state they were going to do their warranty submission on their own about six months ago. They believed they would save our submission fee and still receive retail pricing on warranty repairs that would maximize their percentages and improve gross profit. The interesting thing about this is that we asked them how it was going six months later. They honestly admitted they’ve made no progress and haven’t had time to evaluate what they needed to do to get it done. The dealer then paid our fee and will likely have their new rates effective very soon as the submissions were made a few weeks ago. In this example, it’s easy to understand the dealer lost as much as $100,000 and wasted a lot of time trying to do a submission themselves. We could use many examples of how wasting time equals wasting dollars however the point of our few examples should be enough. The fact is I would be wasting time if I wrote a 15-page newsletter that very few would read.</span></p>

The most important questions seldom get asked or even considered when evaluating a product, individual, or company. One question that I particularly like to ask is; “what makes you different?”. The truth is this should be every salesperson’s presentation so the potential client can understand the real value of your product.</p>
<p style="text-align: center;">Let’s use one of our products Margin Plus, as an example. This product helps dealerships get retail prices on warranty repairs from the manufacturer. A common question might be, “have you done this particular franchise or this state?”. The answer is we’ve submitted for most franchises and states however, if we go to question seldom used the answer would be significant. What makes you different? Our company has assembled a team of fixed operation experts across the country to review submissions that have well over 20 years of fixed operations management experience.</p>
<p style="text-align: center;">We might have three separate experts on our production team review every repair order on a submission before sending it off to the manufacturer. During a recent visit to Serpentini Chevrolet in Orrville Ohio, I met an individual that has it mastered.<br/><br/> Adam Shilling, their customer relations manager, he makes outbound calls a daily task. He doesn’t stop until he has obtained a set amount of appointments. I asked him to show me his process and he explained he uses the GM global link Maxis GFAM. This provides a list of every open recall in your market. As a matter of fact, he had 1,700 in the Orrville Ohio market!</span></p>

<p><span style="font-size: 12pt;">That is 1,700 potential repair orders that would make your clients safer! He makes a list and checks it often just like Santa. He highlights contacts and appointments made. He works for it! I have heard so many reasons why dealerships repair order counts are down. The tool truck driver says everybody’s slow and that’s supposed to make me feel better. Your staff should never wait for the phone to ring and constantly making an effort on outbound calls to improve results.</span></p>

<p><span style="font-size: 12pt;">Customers appreciate calls to remind them of appointments. They appreciate calls that ask how their car is running since their repair visit. It’s expected you will call them when their parts have arrived. Maybe you don’t have an Adam Shilling or staff dedicated to making outbound calls. At first, some people wondered if it was legal until they determined there was nothing in the rulebooks about being creative in developing your own high jump process. The genius of Dick Fosbury is that he was always looking for ways he could get better.</span><br/><br/></p>
<p><span style="font-size: 14pt;">He didn’t copy the techniques of others or follow his coach recommendations. He stepped out on his own to develop a technique that allowed him to be his best. It didn’t matter to him that no one ever performed the high jump his way. He just wanted to be the best. It’s this characteristic I believe we all need to embrace. Be sure that every declined item is listed on the repair order. The best practice is to have the customer sign off on every declined repair. <p><span style="font-size: 14pt;">I believe we must continually be observant and challenge ourselves with this question “what can we learn from this?”. The strike at General Motors has made a bunch of news lately. However, today I thought it would be timely to discuss what we can learn from this current situation.</span><br/><br/></p>
<p><span style="font-size: 14pt;">During a recent dealership visit, a few things caught my interest. The first one was the parts department manager was scrambling trying to find parts to repair the General Motors vehicles in the shop. General Motors has a program that rewards dealerships loyalty when they purchase parts from them directly with additional discounts. Through no fault of their own, General Motors dealerships can’t remain loyal and finish repairs on vehicles.</span><br/><br/></p>
<p><span style="font-size: 14pt;">One may imagine General Motors would recognize this and not penalize dealerships trying to repair customer vehicles any way possible with reductions in loyalty discounts. This parts manager stated there would be no adjustment on loyalty during the strike. In a conversation with the general manager during this same visit, he noted that six new Cadillacs were in his inventory that were not received yet. He stated the belief is they would probably receive an interest credit, with arbitration, however time would be better spent managing his business rather than debating right and wrong with General Motors.</span></p>

<p><span style="font-size: 14pt;">So many dealerships are very loyal to their manufacturers and don’t want to offend them in any way even when it costs the dealership large sums of money. My belief is loyalty goes both ways, and dealerships should be treated as valued customers of the manufacturers. When times were really tough, for dealerships the manufactures used the shield of bankruptcy to void franchise agreements with little or no compensation. Dealerships were on edge waiting for the Federal Express letter to see if they were blessed with the ability to keep their franchise and perhaps remain in business.</span><br/><br/></p>
<p><span style="font-size: 14pt;">I am proud of our company, we assist dealerships to take advantage of their state law and provide them retail pricing on warranty repairs. Team members adjust pricing on repair orders and parts tickets all the time. Some reasons are legitimate yet, many overrides are made for the convenience of staff. Recently I was on a dealer visit that had many overrides. Reviewing the report in detail showed one item was even discounted, below cost! After detailed conversations with everyone involved, none of them knew who performed this task. We implemented a change that price overrides on parts or labor will be reviewed daily.<br/> <br/></span></p>
<p><span style="font-size: 14pt;">Management should understand the cause of every override in parts or labor. Every team member must be aware this is an expense that will be monitored closely. Everyone involved needs to be dedicated to reducing price overrides dramatically. Overrides not only reduce gross profit, but they also reduce warranty at retail submissions to manufacturers.<br/> <br/></span></p>
<p><span style="font-size: 14pt;">People will always follow the path of least resistance. If they can easily do price overrides without anybody looking at them, count on your opportunity for improvement is dramatic. Make the path of least resistance at your dealership to be compliant with your pricing. Every other retailer does!<br/></span></p>

<p>Recently I was in a Ford dealership on a coaching visit and reviewed labor operation frequencies. I always find this a wealth of information on how well advisors are doing with customers. In this review, differential services were only performed seven times over the last year. Pickup trucks and SUVs in Ford dealerships are the top sellers in the nation, so I estimated that 800 differentials come through this shop every month. If the customer was offered a maintenance service with a good feature benefit presentation every time, they would likely sell seven in one day. Every other maintenance operation illustrated the same trend and as you can imagine generating poor results. The average age of vehicles on the road in the United States is at 11 years old. Imagine the amount of maintenance and repairs that are needed throughout the country that doesn’t even get recommended. Customer retention for dealerships generally revolves around warranty expiration. Independent repair shops take dealership customers right when things are ready to start breaking on the vehicles. My view is dealerships always should have the advantage as they invest in hundreds of thousands of dollars in special tools and technician training. Independent repair shops cannot compete with this type of investment while they work on every brand. The perception with customers on aging vehicles is that dealerships are rip-offs and charge excessive prices. Retaining customers is dependent on dealership processes for customer care. They must know the primary focus is to keep their vehicle safe and reliable for their family. The dealership experience needs to be flawlessly providing the customer with care beyond their expectations. The days of processing customers with the advisor not even leaving the terminal to look at their concerns must end to retain customer pay clients. Many potential changes are making the news recently such as eliminating fossil fuel engines and car ownership with ride-shares. Margins on new cars continue declining to place more emphasis on fixed operations to generate gross profit for the dealership. Wise dealerships are doing everything possible to maximize fixed operation results. The doctor sent me off for an x-ray which was negative so the next step was the orthopedic surgeon for evaluation. The diagnosis was tendinitis and now I am starting physical therapy which leads me to the point of today’s email.</span></p>
<p><span style="font-size: 14pt;"> </span></p>
<p><span style="font-size: 14pt;">My first therapy session was just completed which led me to understand in no uncertain terms a great lesson in life. To address the discomfort in my arm is a series of exercises is to be done daily. The therapist pointed out in great detail how building up the muscles will overcome the discomfort in time.</span></p>
<p><span style="font-size: 14pt;"> </span></p>
<p><span style="font-size: 14pt;">It hit me like a 2 x 4 between my forehead that if I had been exercising consistently the discomfort never would have begun. Isn’t that a similar truth with every aspect of our life?</span></p>

<p><span style="font-size: 14pt;">Your Management might believe a customer intake process that includes walkarounds is best however, you don’t do it and over time illustrates a cost in customer care. You must take action and implement best practice processes to have a consistent healthy result in life. For your therapy session, today determine what you have been avoiding. What’s causing you pain? It doesn’t go away without you exercising daily. I am confident any issue you don’t address just gets worse. Get busy to address your pain and improve the quality of your life today.</span></p>

To me, the best performers have always been the individuals that focus in on how to improve your results and implement direct actions to achieve them.</span></p>
<p><span style="font-size: 14pt;">If your goal is to improve sales and gross profit by 10% over last year’s results and haven’t changed any operational processes your chance of success goes down dramatically. The foundation of your plan should be about consistent improvement. You should always be looking for ways to improve performance implementing new ideas and sources of revenue.</span></p>
<p><span style="font-size: 14pt;">I love the cartoon that illustrates a king getting ready to go into battle having swords and spears with the salesman behind him a machine gun he wants to sell hearing “I do not have time to see any <a href="https://www.fixedperformance.com/review-of-your-fixed-operations.html" target="_blank" rel="noopener">crazy salesman</a>, I have a war to fight.” Our situations in today’s dealerships aren’t that different as we have many battles to fight. It’s so rewarding emotionally for our company to assist dealerships in generating more gross profit in their fixed operations than they’ve ever seen in their history.</span></p>

This helps the dealership in so many ways however to carry a special interest in today’s dealership environment. First, it is critical in maximizing submissions to receive retail pricing on warranty repairs. Second is that poorly written repair orders cost technicians billable hours trying to work around and find what the customer concern is. Advisors must spend as much time with the customer as possible so when they write a repair order, they know exactly what the customer issues are.</span><br/> <br/><span style="font-size: 14pt;">An example would be if a customer comes in with a loose door handle and the advisor writes that exact description and processes the repair order what will the technician be faced with? There might be eight door handles on the vehicle, so the technician starts looking at all eight to see what the issue is. When they can’t figure out what could possibly be wrong with any door handles, they then track the advisor down for more information only to find out they don’t know. The customer just stated a loose door handle. Five minutes with the customer to totally understand the concerns might save a technician an hour and repair the vehicle correctly the first time. Checking to see if the contact information for the customer is correct and what is their best number for today’s contact should be performed every time. Far too often customers are just processed with the advisor moving on to the next customer as quickly as possible. Then everybody must run around the dealership trying to put out the fires they created because of poor processes in the driveline during write up.</span></p>

<p><span style="font-size: 14pt;">In reviewing tens of thousands of repair orders it becomes evident many advisors don’t understand how important it is to use labor operations properly. Every operation that is performed should have a separate line with the correct parts charged to the appropriate line of the repair order. Often many dealerships use general labor operations that include maintenance and repair items together. Although this may seem easier for advisors it’s tough to understand exactly what labor operations are performed on a vehicle. Other pitches I’ve heard could be extremely rewarding financially if I enter the gray area of compromise to what I believe is morally right. Although it is easy to be tempted to enter into such agreements, I have always found it best to walk away from any potential fortune described as quick or easy.</span></p>

<p><span style="font-size: 14pt;">Instead, I’ve taken the path that requires effort, determination, and risk with the hope of future reward that never has a guarantee. Another part of this life lesson is that it isn’t easy to age. I find more aches and pains as the years go by along with an occasional health challenge. Overall, I’ve given up on any expectation about anything in life is easy. In fact, I find it rewarding and healthier to seek out difficult and challenging. There is a tremendous feeling of accomplishment when overcoming the challenges of life.</span></p>

Are you accessing the procedures through the OEM’s actual live Body Repair Manual site or are you relying on a third party provider for the information? Are you looking up the procedures and printing them and storing them along with your file in permanent file storage to prove what you did to fix the car?</span></p>

First, you need to understand setting goals to improve is wonderful and a necessary part of accomplishing anything. Developing an action plan is an important part of any success that you wish to achieve in your life. I’ve had the privilege of working with thousands of individuals employed by automotive dealerships across the United States. I’ve watched with great joy as hundreds of individuals accomplish things they didn’t think possible. I’ve also witnessed individuals so resistant to change they created a miserable life of mediocrity. Most of us become normalized to failure so we just go from day to day without any focus on ways we could change our lives and improve the future results. Literately the fear of failure stops most individuals from setting goals to improve their life. Accomplishing great results in our lives requires a consistent focus on improvement. Nothing involving improvement is ever easy and this must be understood before attempting any change in your life.
