This dealer has always had a lot of financial resources, both business and personal. Because of these extensive resources, he never felt the need to become properly trained to truly understand his balance sheet or its importance. His was one of the balance sheets that I referred to in one of my earlier…</p>

Because of these extensive resources, he never felt the need to become properly trained to truly understand his balance sheet or its importance. His was one of the balance sheets that I referred to in one of my earlier articles…he was using it as a “protective cover sheet” for the income statement. It was unreadable, disfigured by coffee stains, drink rings, smudges, miscellaneous notes, etc.</p>
<p>“I’ve been noticing that the most profitable members of my 20-Group (those who enjoy the highest net-to-gross, net-to-sales, and ROI percentages) are also both practitioners and advocates of <strong><em>disciplined asset management</em></strong>,” he began. “I now know that there’s a valid correlation between sound asset management and superior profitability. It’s my understanding that these dealerships focus on asset levels and aging for a good part of their weekly management meeting. I know that <strong><em>‘you told me so’</em></strong> many times, Garry, and now I’d like your help in setting up a disciplined asset management process within my organization!”</p>
<p>Wow! I never thought I’d hear those words come out of his mouth. But as a wise man once said, “When the student is ready, the teacher will appear,” and after 25 years of preaching asset management to this dealer, the teacher (yours truly) was certainly ready to be engaged.</p>
<p>We started this new initiative by scheduling a meeting with his GM and department managers, at which the dealer introduced the concept of disciplined asset management and defended it by displaying the profitability metrics of those 20-Group members who were the advocates. The dealer and I then outlined the proposed process…1) A well-structured <strong><em>Weekly Managers Meeting</em></strong>, limited to 1-Hour, focused not only on asset levels and aging, but also on other dealership key results areas, driven by a consistent meeting Agenda, 2) In-Meeting development of Action Plans to improve all key results areas, and 3) Next-meeting follow-up on all in-process Action Plans. The dealer then talked about how this would be a “high impact, low effort” initiative, and therefore should be looked upon as a “Win-Win” program for the managers and for the dealership. He asked for and received the managers’ commitment to aggressively and sincerely pursue this new initiative.</p>
<p>Following this meeting, I met individually with each department manager to discuss what the <strong><em>“guidelines”</em></strong> should be for both asset levels and asset aging. These consensus guidelines were then submitted to the GM and the dealer for review, possible revision, and final approval.</p>

That was then, and many dealership owners and managers looked at service gross potential that way.</p>

<p>These days, however, I’m coaching my clients to also recognize the value of the “associated gross” that is developed when we increase service labor sales. I’m sure most of you grasp how adding 5 more R.O.s per month, increasing hours per R.O. by two tenths, and increasing the labor rate by $0.50 can increase labor sales. But most dealership owners and managers are <strong><em>absolutely shocked</em></strong> by the increased overall gross profit developed when we consider the “associated” sales.</p>
<p>What do I mean? After performing this exercise with hundreds of NCM Institute attendees, the faculty can, <strong><em>without question</em></strong>, attest that when the associated gross profit from parts, tires, fluids, sublet repairs, and shop supplies is added to the labor gross, <strong><em>each dollar of customer-paid labor sales is worth between $1.00 and $1.50 in fixed gross profit.</em></strong> Please do your own calculations to verify this!</p>
<p>Once the total <strong><em>gross profit improvement</em></strong> has been calculated, we need to consider those expense accounts that are likely to be affected by our proposed methods of increasing sales and gross. In doing so, we normally predict our <strong><em>incremental</em></strong> net profit retention to be in the 65% - 75% range. Using $1.25 in Fixed Gross per C-P Labor Dollar Sold and 70% Net Profit Retention as an example, <strong><em>each <u>additional</u> $1.00 of customer-paid labor sales will be worth $0.875 in net profit improvement</em></strong>. ($1.00 in C-P Labor Sales = $1.25 in Fixed Gross x 70% retention = $0.875 <em>NPI</em>.) Have you ever looked at it this way? Don’t you think you should?</p>

<p>Identify your CURRENT customer base and identify that source as part of your sales process. What are you doing to retain the current customers you have already sold? It seems to be easier to chase after cold third party leads than working on retaining your own customer base. Capitalize on your own assets first before exploring other venues. </p>

<p>Understanding the way your customers shop online is extremely important. It is no longer about marketing your business and website to your liking, it is about understanding how your customers search, shop, navigate and inquire. What is important to them? If your website navigation consists of long lead forms or if you do not offer a "why buy" reason to your online shoppers, you are only going to be the site people bounce from.</p>

<p>Pick one non automotive website that you personally like to shop from and identify why you shop there and what you like about it. Amazon is great since they offer a browsing history on what you last looked at and offer features to display similar products. Your website needs to tell a great story, that displays great photos and options about that vehicle. Giving a customer a reason to click should be the mentality on every little aspect of your website. </p>

<p>When your dealership organization implements projects or initiatives to improve productivity, seize opportunities, or address other key issues, it usually requires changes…changes to processes, job roles, organizational structures, and/or applications of new technology. <strong>However, it is actually the employees of your dealership who have to ultimately change how they do their jobs.</strong></p>
<p>Change management is the discipline that guides how we prepare and support our employees to successfully adopt change in order to drive dealership success. Although all changes are unique and all employees are unique, there are actions we can take to influence people in their individual adaptation. If these employees are unsuccessful in their personal transitions…if they don’t embrace and learn a new way of working…the initiative will fail. <strong>If employees embrace and adopt the changes required by the initiative…it will deliver the expected results.</strong></p>
<p>Little can alter the fact that change and disruption are hard on individuals and teams. When faced with an unexpected or unwelcome transition, it's human nature to immediately descend into fear and doubt. To help overcome this, we must perform certain necessary tasks…<strong>if we're going to give change the greatest chance of success</strong>. Those tasks involved in sound change management include, but are definitely not limited to:</p>

<p>Well at least they’re not saying 80+ hours per week like I was frequently hearing during the 2003 – 2010 period! And although I think that 60+ hours per week may still be excessive in many cases, it may be OK if it includes drive-time to and from home.</p>
<p>Which brings me right to my recommendation for those of you unfortunate enough to be experiencing a 20+ minute daily one-way commute to work. Since you are already suffering with that time commitment, why not make it productive by listening to podcasts. The available podcast resources and content are virtually unlimited, and it’s relatively easy to find subject matter specific to the retail automobile business.</p>
