I never got the chance to do this. This is often talked about, but rarely done. What will it take to do this?

I completely agree with this concept  - I was advised very early in my "professional" life to, if I wanted to be successful, find someones body of work that I admired and immulate it - so in reference to the question of what it takes to do this, find your own "successful" person.
In the environment of a dealership, the competition often disuades people from shadowing the successful.  With a proper mentoring program that is set up internally (coached externally), proper incentives to learn from others can be part of the process.  It comes down to mentoring your salesforce to become professional business partners of the dealership.  This concept needs structure.  There are too many aspects of someone who is deemed 'successful' that can not be replicated by (nor desireable to do so) others on the sales team.  It is those desirable aspects that need to be mentored and nurtured.

This fits in with one of my favorite quotes...

 

"Whatever quality or skill you want to develop, you "get it" by hanging out with people who have it...You achieve success and happiness by starting with the right teacher"

 

 

I have been interested in building a mentor program for some time.  I agree that shadowing has big advantages.  If you can add quality coaching to shadowing, man you have something there that is a powerful development tool.

One of the biggest obstacles to mentoring is the competitive environment of the automobile sales profession.  A quality mentor would have to be established in their career and "above the fray."  He or she too would have to be recognized by the dealership for their efforts.

The secret to success of a mentoring program then comes down to the right person with the right compensation and recognition.
